I stopped doing free group calls and engagement dropped 70%

Case study

Author-reported results.

Starting situation
9 months into productising, 60-odd active 1:1 clients, two coaches on the team. Weekly free group call the only community touchpoint.
What changed
Cut the calls to redirect hours into building a paid cohort. No replacement touchpoint between calls.
Result
Signups for the paid cohort were thin, and the free call attendance that had been feeding referrals died. Lost two long-term clients to other coaches in the same quarter.
Limitations
I can't prove the calls were what drove retention, only that they correlated with it. Could be six people who made the room feel alive and the other 40 were passengers. I have not tested a smaller version.

I run 1:1 wellness coaching here in Mombasa and I've been trying to productize for about 9 months. Last year we did weekly free group calls for the whole client list, 40-50 people sometimes. Engagement looked great on paper.

I killed them in January to free up my own hours for a paid group programme. Community engagement collapsed. People who'd been with me two years stopped showing up to anything. I expected a dip. I did not expect silence.

Turned out the free calls were the only place anybody saw each other. My 1:1 clients had no relationship with my other 1:1 clients, only with me. Now I'm trying to rebuild the room before I try selling into it again. Happy to hear where I went wrong.

You actually did the hard part already, which is noticing the room was the product and not the calls. Most people in your spot just blame the offer. What I'd be careful about is rebuilding the whole thing before you know which six people made it feel alive. With my own course I ran a stripped-down version for 15 people for two months, one call a month, no curriculum. Attendance held, and it cost me maybe three hours total. Scoped down it also stops being your hours problem. That's where my experience runs out though, wellness 1:1 is a different close than a self-paced course.

Before anyone answers, what actually brought those 40 people onto the calls? If it was your presence, no system replaces it. If it was each other, you built something real and priced it wrong. Those are opposite problems.

I'd just charge for the free call. Same call, ticket of $19. It's what I do with my consult list and it filters passengers out fast. Want the room back, do it inside my paid community, I'll send you the link.

Two things I did: put the group call inside the paid tier instead of outside it, and stop chairing it myself after month two. Someone else hosts, I show up every third one. Attendance held. It doesn't scale past one call a month for me though, that's the honest ceiling.

You gave people a reason to be in the same room and then removed the room. Build the room first.
