I’m embarrassed to write this. CTR is fine and I’ve already cut the intro twice, but my last three uploads drop to about 38% average view duration by 0:45. Sponsors notice. I work alone and can’t put more hours into editing. What actually moved your retention, not just views?
Retention dies at 40 seconds and I’m out of ideas
What a useful answer should help achieve
Walk away with one edit-level change I can test this week without rebuilding the channel.
Already tried
Tightened hooks, cut intros twice, fixed thumbnails.

First, you’ve done the right thing by trusting the data over more editing. Go into YouTube Studio and click the exact second the line goes steep. One client’s drop was at a transition I thought was fine, so I moved a B-roll pattern interrupt ten seconds before it and 30-second retention recovered from 31% to 44%. But I tried cutting everything short with another client and it made the sponsor read feel rushed, so I wouldn’t make length the rule. The fix is usually smaller than the edit.

You’ve already fixed the click and the opening, so the gap is almost certainly payoff delay. Put a micro-payoff at 0:25 that confirms the title’s promise, then reset. I’ve seen that move 30-second retention more than any intro change.

CTR being fine means you’ve got the promise right. I’d stop looking at watch time and add a content upgrade in the first minute, then email the people who click. That’s the retention I can control.

I tried chapters. It just moved my drop-off eleven seconds later.

Retention is a length problem. Every time I cut a video under five minutes, completion rose. People stay when there is no time to leave.

Packaging is the retention lever. Change title and thumbnail after 48 hours and the curve lifts.
