We have an email list that opens, a lead magnet that gets downloaded, and two checkout fixes already shipped. Still flat. I don't have time for a dashboard—I need one number I can act on this week. What would you track first?

I stopped watching total conversion. Useless. I split visitors by source. One channel converted far better. I cut the rest and focused there. First move: source-level conversion, not a dashboard.

Before you pick a number, have you split visitors who went through your free content from cold visitors? I'd hold off on dashboards. In my productised service, I watch pre-sales actions before source. If someone read the case studies, they ask better questions. For you: how many visitors ever reach the pricing page? If most don't, the first metric is content-to-pricing-page, not lead-to-sale. That answer changes everything I'd track next.

You've already fixed checkout, which is the usual first mistake. I'd track how far down the pricing page visitors get before they leave. Drop before the price? Traffic isn't ready. Read the price and leave? Offer problem. Two different fixes. That's more useful than source splits at this stage.
